The Executive Agenda 2026: Five Decisions That Won't Wait

Strategy cycles used to tolerate deferral; the environment of 2026 does not. Five questions are arriving on every board agenda simultaneously, and not answering them is itself an answer — usually the worst available one.

1. Where does AI change our economics — not our slideware?

The experimentation phase is ending. Leaders now need a position on where AI structurally changes their cost base or value proposition, and a funded path to get there. The risk has inverted: eighteen months ago the danger was moving too fast; now it is competitors whose unit economics quietly improved while you piloted.

2. What work must humans do — and can we attract them?

Demographic tightening and AI-driven role change are colliding. The organisations winning scarce talent have stopped recruiting against role descriptions from 2019 and started designing work where human judgement is amplified rather than threatened.

3. Are we organised for the regulation that is coming?

AI governance regimes, data-protection enforcement, ESG disclosure, and sector-specific rules are tightening in parallel. Compliance bolted on after the fact costs multiples of compliance designed in — and the design window is now.

4. Does our supply footprint match the new geography?

Friend-shoring, tariff shifts, and logistics volatility have turned supply-chain design from an operations topic into a board topic. The cost-optimal network of 2015 is the risk-concentrated network of 2026.

5. What do we stop funding?

Capital costs have repriced everything. Portfolios assembled in cheap-money years carry initiatives that no longer clear the bar — and every quarter they continue, they starve the ones that do.

In stable environments, the premium is on optimisation. In this one, it is on decision quality and speed — deciding deliberately while competitors deliberate.
